Know Your Comp Set Before It Knows You

Ask a hotelier who their competitors are and you will usually get a list of the properties down the road, the ones at the same star rating, the ones they have always measured against. Ask the data the same question and you often get a different list entirely. The gap between the two is where demand quietly leaks away.

The comp set you assume versus the one that exists

Your true competitive set is not defined by proximity or star rating. It is defined by demand overlap: the properties that are actually winning the guests you are losing. Sometimes those are the obvious neighbours. Often they are not. A property a category above yours that has dropped its rate into your range, a new opening that reset the market, an apartment-style competitor your category does not even track, any of these can be taking your bookings while you benchmark against hotels that are not really in the fight.

What a real comp set lets you do

Once your competitive set reflects reality, every other decision sharpens:

  • You can read rate movements that actually matter, instead of reacting to hotels that share your postcode but not your guest.
  • You can spot a demand gap, the dates where you are underpriced against the set or overexposed relative to it.
  • You can see promotional cadence, who is discounting, when, and whether you need to respond or hold.

Intelligence is a feed, not a snapshot

A comp set is not a slide you build once and file away. The market moves: properties renovate, reposition, open, and close, and a set that was accurate last year may be misleading now. The value comes from treating competitive intelligence as an ongoing feed that informs every pricing and distribution decision, rather than a one-time study. Price in a vacuum and even a thoughtful strategy is flying blind. Price with a clear read of the real market and the same strategy starts to compound.
